Teacher AI Readiness: What Schools Need to Know First
Before schools scale AI, they need to know where teachers actually stand. Discover how to build a teacher AI readiness baseline that drives real adoption.
The question has moved from “Is AI coming?” to “Are teachers ready?”
Most schools determining whether they’re ready to rollout AI are really asking whether they’ve got the right tools, policies and safeguards in place.
Those things matter of course – schools do indeed need clear rules, safe systems and proper oversight. But a harder question is: are teachers equipped and ready to use AI in the ordinary flow of school life?
A teacher uses an AI tool to draft a lesson plan. When that output is not quite right, what happens next?
Do they abandon it and do the task themselves – because that feels quicker? Do they try again with a clearer prompt? Do they know how to adapt it for their students' learning level and stay within the school’s data rules?
This moment tells leaders a great deal about how ready their teachers really are for their AI future.
Readiness can’t be measured only by whether a school has written a policy or an approved tool. It also depends on whether teachers feel confident, clear and supported enough to use AI safely, thoughtfully and well.
A school can have an AI policy and still not be AI-ready.
AI usage is rising, but AI readiness is uneven
The readiness question matters because AI use in schools is no longer hypothetical.
In the US, a Gallup-Walton Family Foundation survey found that six in ten public K–12 teachers used an AI tool for work during the 2024–25 school year. The most common uses were preparing to teach, making worksheets or activities, and modifying materials to meet student needs.
Across OECD systems, TALIS 2024 found a clear capability gap. Among teachers who hadn’t used AI, three in four said they lacked the knowledge or skills to teach using AI, and around a third said they felt overwhelmed by the expectation to integrate new technologies.
At an institutional level, the gap has been visible for some time. In 2023 UNESCO reported that fewer than 10% of the 450+ schools and universities surveyed had developed formal guidance or institutional policies on generative AI.
This picture shows it’s not as simple as saying “teachers are using AI” or “schools are unprepared” – it’s more nuanced than that. Some teachers are experimenting confidently. Some are curious but cautious. Others are avoiding it altogether because they don’t yet trust the tools, understand the risks or see the relevance to their work.
This variance in confidence and capability is exactly why schools need to look more closely at teacher readiness before they scale AI.
A policy is not the same as readiness
When schools begin planning for AI adoption, the conversation often moves quickly to systems.
- Which tools should we approve?
- What should the policy say?
- How do we protect student data?
- Who’s responsible if something goes wrong?
These are essential questions, but they’re only one aspect of readiness.
A school isn’t AI-ready because it has an AI policy, or because a small group of teachers are already experimenting, or because an approved tool is added to the school’s ecosystem. Yes, those are useful steps, but they don’t reveal to leaders whether staff feel capable of using AI under the real conditions of teaching.
With levels of readiness as varied as teachers themselves, there needs to be a process to understand those starting points, identify what support each group needs, and help staff build confidence without assuming everyone is ready for the same next step.
Readiness grows through clarity, practice, discussion and support.
The first step is a teacher readiness baseline
Before schools choose new tools or develop training, they need a baseline.
A practical picture of how teachers feel, what they already do, where they’re confident, and where they need support.
An AI readiness survey helps schools build that picture. It asks questions to understand teachers' level of comfort and skill with AI to establish a starting point.
Because:
- A teacher who’s never used AI needs a different kind of support from a teacher who’s already experimenting every week.
- A teacher who feels confident generating resources may still need guidance on data privacy or bias.
- A teacher who’s using AI privately may need a safe structure for sharing practice with colleagues.
Without that baseline, schools risk designing professional learning for an imaginary “average teacher” who doesn’t really exist.
What schools need to ask before they scale AI
A useful teacher readiness check should explore confidence, capability, caution and context rather than just tool usage.
Leaders need to understand:
- What’s teachers’ first reaction when they hear “AI tools for teaching”?
- Have they used AI for a work-related task recently?
- Do they understand, at a basic level, how AI tools generate responses?
- What do they do when an AI output isn’t quite right?
- How would they check AI-generated content before using it with students?
- Are they using AI only for preparation, or also thinking about student learning?
- How confident do they feel using AI for planning, assessment or admin?
- Where do they think AI could have the most useful impact?
- How much do they consider privacy, bias and equity?
- Have they shared AI practice with colleagues?
- How do they currently keep up with AI in education?
These questions turn the AI readiness concern into something schools can discuss, measure and support.
They also help leaders avoid the worst of both worlds: AI use happening informally, but without enough shared language, training or visibility to make it safe and consistent.
Before schools can build AI readiness, they need to know what teachers are ready for.
Teacher readiness comes in stages
Teacher AI readiness isn’t binary – it’s not a choice between “ready” and “not ready”. Like any learning, it’s more useful to think of it in stages.
1. Aware but uncertain
These teachers have heard the conversation, but don’t yet know what AI means for their own work. They need reassurance, simple examples and clear permission to start small.
2. Trying it out
These teachers have experimented once or twice, but one poor output may be enough to put them off. They need practical workflows and help improving weak results.
3. Practical adopter
These teachers are beginning to use AI for planning, resource adaptation, communication or admin. They need clear checking routines, privacy guidance and examples of approved use.
4. Critical and confident user
These teachers use AI more regularly and understand that outputs are drafts, not decisions. They need opportunities to collaborate, refine practice and explore more advanced use cases.
5. Professional leader
These teachers are ready to support colleagues, contribute to school guidance and help shape student AI literacy. They need time, recognition and leadership backing.
This staged view matters because blanket training rarely works. If a school treats everyone as a beginner, confident users disengage. If it assumes everyone is already experimenting, cautious teachers are left behind.
Readiness doesn’t mean waiting for everyone to feel confident
Saying that schools can’t be AI-ready until teachers feel ready doesn’t mean schools should wait until every teacher feels fully confident before taking action.
It means leaders understand the spread of confidence across the staff, place clear guardrails around early use, and help teachers move one step forward from where they are now.
For one teacher, that might mean understanding data privacy risks. For another, it could be learning how to refine their prompts. For a third, it might mean building a workflow where AI drafts resources for teachers to review.
The principle is simple:
AI drafts. Teachers decide.
This should sit at the heart of any school's AI readiness work.
Good AI rollout starts with real teacher problems
There’s encouraging evidence that teacher readiness can grow quickly when support is practical and problem-led.
In a 2024–25 study, the Center on Reinventing Public Education examined 18 California schools piloting AI tools to address issues such as learning gaps, behavioural challenges and teacher inexperience. CRPE described the work as educators experimenting and iterating while preserving the human connections that matter most.
The learning here is that teachers are more likely to build confidence when AI is tied to real classroom and workload problems, rather than introduced as a generic innovation project.
This is where school leaders should be careful. “AI training” can easily become abstract: a tour of tools, features and impressive demonstrations. These spark interest, but rarely change practice.
Better readiness prep starts with questions teachers already care about:
- Can this help me adapt a resource for a mixed-ability class?
- Can it help me draft clearer parent communication?
- Can it reduce the blank-page problem in lesson planning?
- Can it help me create examples, explanations or retrieval questions?
- Can it save time without lowering quality?
- Can it support my judgment rather than replace it?
Connecting AI to real teacher problems provides a better understanding of its professional usefulness.
A practical roadmap for building teacher AI readiness
Schools don’t need to rush to solve every AI question immediately. Following these steps allows steady progress at a pace that matches your school and teacher needs.
Step 1: Establish a teacher readiness baseline
Start by finding out what staff already know, use and feel.

- confidence levels
- common concerns
- areas of interest
- understanding of privacy and bias
- appetite for training
- informal use already happening
- staff who may be ready to support others
Measure of success: leaders can describe the staff readiness picture clearly, rather than relying on anecdotes.
Step 2: Segment support by need
Don’t give every teacher the same AI training.
- Beginners need orientation and reassurance.
- Early experimenters need simple use cases.
- Practical adopters need checking routines.
- Confident users need deeper ethical and pedagogical discussion.
- Teacher leaders need time and structure to support colleagues.
Measure of success: professional learning is differentiated, practical and relevant to staff starting points.
Step 3: Start where AI can safely act as a first-draft assistant
The strongest early use cases relate to teacher workload and are simple enough to allow safe practice.
Good starting points include:
- lesson outlines
- differentiated resource drafts
- quiz questions
- model examples
- parent email drafts
- report comment starters
- meeting summaries
- curriculum brainstorming
The point isn’t to automate the teacher out of the process but to reduce friction at first-draft stage. This way teachers can spend more energy on judgement, adaptation and student needs.
Measure of success: teachers can point to specific tasks where AI reduces friction or improves the quality of a first draft.
Step 4: Help teachers build the habit of healthy scepticism
Teachers shouldn’t be expected to blindly trust AI output but advising them to “check the output” is too vague to be useful. Staff need a simple routine they can remember.
Before using AI-generated content, teachers should ask:
- Is it accurate? (have I fact-checked it)
- Is it appropriate for my students?
- Does it match the curriculum?
- Is the language right for this age group and context?
- Could it contain bias or cultural assumptions?
- Have I avoided entering personal or sensitive data?
- What professional judgement do I need to add?
Encourage healthy professional scepticism
Measure of success: teachers can explain how they check AI outputs before using them.
Step 5: Create safe spaces for sharing
AI practice improves when it becomes visible through communal discussion and sharing. A simple “guess what I managed to do?” moment can make all the difference to early users.
Schools can encourage this through:
- five-minute staff meeting demonstrations
- department-level “one thing I tried” discussions
- shared prompt examples
- peer mentoring
- examples of approved use
- short reflection sessions after pilots
- a simple internal library of useful workflow
These simple mechanisms prevent AI from becoming the private territory of just a few confident users.
Measure of success: more teachers are sharing practical examples, questions and cautions with colleagues.
Step 6: Connect teacher readiness to whole-school decisions
Once leaders understand staff readiness, they make better decisions about policy, procurement, training, parent communication and student AI literacy.
For example:;
- Low confidence may signal the need for introductory professional learning.
- High informal use may signal the need for clearer approved-tool guidance. Strong interest in planning support may shape pilot priorities.
Measure of success: AI decisions are informed by staff readiness data, not just senior leadership assumptions.
What progress looks like
Schools shouldn’t measure AI readiness only by usage alone.
A school where many teachers use AI carelessly is no more ready than a school where fewer teachers use it thoughtfully. Readiness is not about how often AI appears in the workflow. It is about whether teachers are becoming more confident, critical and supported in how they use it.
Time saved still matters. For teachers carrying planning, marking, admin and the mental load into their evenings and weekends, time is not a vanity metric. It is a practical sign that the job may be becoming more manageable.
But time back should not be the whole story.
Leon Furze has cautioned that “time saved” can become a narrow and misleading way to measure AI’s value in education. His point is not that efficiency is irrelevant. It is that speeding up low-value work does not automatically make the work more meaningful. Teachers do not simply need tedious processes made faster. They need more room for the professional work that matters.
So the better readiness question is not only: how much time did AI save?
It is: what did that time make possible?
Did it help teachers take back control of their week? Did it help them refine feedback, adapt resources for the students in front of them, plan more deliberately, collaborate with colleagues, or leave schoolwork at school more often? Did it help them make better professional decisions? Did it help them teach on their terms?
That is where AI readiness becomes visible. Not in a dashboard of minutes saved, but in the quality of teacher judgement, the confidence to check and improve AI outputs, the clarity of school guardrails, and the shift from isolated experimentation to shared practice.
Progress looks like teachers knowing which AI uses are allowed, understanding basic privacy expectations, improving weak AI outputs, checking AI-generated content before using it with students, and using AI for defined teaching and workload problems rather than vague experimentation.
A useful readiness measure is not simply: how many teachers are using AI?
It is: are teachers becoming more confident, critical and supported in how they use it?
That is the shift from AI as a shortcut to AI as a tool for teacher agency.
Progress looks like:
- teachers know which AI uses are allowed and which are not
- staff understand basic privacy expectations
- more teachers can improve a weak AI output
- AI-generated content is checked before being used with students
- teachers use AI for defined workload problems, not vague experimentation
- practice is shared across departments rather than hidden
- leaders know where support is needed
- confident users help colleagues without becoming the unofficial AI helpdesk
- AI use strengthens teacher judgement rather than replacing it
The useful readiness measure is: Are teachers becoming more confident, critical and supported in how they use it?
AI readiness is also an equity issue
Readiness isn’t distributed evenly.
RAND found that teacher AI training in US districts increased from 2023 to 2024, but the gap between districts remained wide. By autumn 2024, 67% of low-poverty districts reported providing AI training for teachers, compared with 39% of high-poverty districts.
That matters because AI readiness is less about who has access to tools and more about who has the confidence, training and support to use them well.
Within a school, the same pattern can appear at a smaller scale. Confident teachers build their own networks. Cautious teachers wait for guidance. Time-poor teachers may not have the headspace to explore it. New teachers may be enthusiastic but unsure. Experienced teachers may have strong judgement but lower confidence with the technology.
If leaders don’t actively build shared readiness, AI can widen gaps inside the staffroom as well as between schools.
Read the (staff) room, then scale
Schools can’t build AI readiness around tools alone.
They need policies, privacy protections, and technical safeguards. But those only matter if they translate into confident, thoughtful practice.
That translation happens through teachers.
Teachers are the ones who decide whether an AI-generated activity is suitable for Year 7, whether a resource reflects the needs of the students in front of them, and whether an output needs to be challenged, adapted or ignored.
So before schools ask how quickly they can scale AI, they should ask a more useful question.
